Using a bahtinov mask with a webcam

Can anyone solve my problem? I've just bought a bahtinov mask to help me focus on my webcam. Now, when I look through an eyepiece and use the bahtinov I get the proper criss-cross shape over the star/planet and all is well and groovy. BUT! When I put the webcam in and look at my laptop screen, I'm not getting a criss-cross, more of an oval blur!

Any ideas folks?

Is it something to do with the sensitivity of the webcam? I know when I am using my focussing mask with the canon, I sometimes need to up the exposure quite a lot to get the diffraction spikes.

EDIT: Yes, you need to focus on a point source (star) with a mask, rather than a planet
